BeforePick a normal mid-quarter Thursday–Friday, because a quiet week proves nothing. Agree the emergency rule with your leadership team first: what justifies breaking the silence (a fire, not a question). Then write your private predictions: what breaks first, which decisions will queue, who bypasses the team to reach you.
DuringActually dark: no email, no chat, no "just checking," because a founder who peeks resets the test. The team keeps one shared log: every moment someone wanted to reach you, what it was about, and what they did instead.
AfterCompare your predictions to the log. The gap is where your self-image diverges from the company's physics. Sort every logged item into the five domains above.
